The cost of hiring an employee vs AI in 2026.

Before you hire for the busywork, run the numbers. These are national averages across U.S. private industry, so they hold for a five-person shop or a five-hundred-person company.

What one hire costs before the first paycheck.

The average cost to recruit one non-executive employee is $5,475, according to SHRM's 2025 benchmarking report. For an executive it is $35,879, nearly seven times more.

Those figures cover recruiting spend only. They leave out the hours your team spends interviewing and the work that sits undone while the seat is empty.

What one employee costs per hour.

U.S. private employers paid an average of $46.89 per hour worked in June 2026, according to the Bureau of Labor Statistics. $32.82 of that is wages and $14.07 is benefits, which is 30% of the total.

At 40 hours a week, one full-time seat costs about $97,531 a year before recruiting.

How much of that time AI can take.

McKinsey estimates that current AI and related technology could automate work activities that take up 60 to 70% of employee time. On a 40-hour week, that is 24 to 28 hours per person.

Asana's Anatomy of Work index, a survey of 9,615 knowledge workers, found people spend 58% of the workday on work about work: the coordination around a job instead of the skilled job itself.

Chat tools alone barely touch it. In a St. Louis Fed survey, workers who used generative AI saved 5.4% of their hours, about 2.2 hours a week. Typing prompts into a chat window one task at a time is the manual version. The hours come back when AI agents hold the work on their own.

Hire for the work only people can do.

Some work needs a person: judgment calls, relationships, anything physical. The repeatable work around it, like follow-up, research, reporting, invoicing and content, is where an AI agent can take the seat instead of a new hire.

Xaedros runs that work with a Director and a standing team of AI agents that spawn new specialists as the work grows. It costs $499 a month, or $5,988 a year, which is about what recruiting one employee costs before any salary. See how an AI agent swarm works or how the architecture fits together.
