What AI automation costs once you count the builder
How much does AI automation cost? The software is the cheap part. A workflow tool starts near $20 a month, and the hours someone spends building and fixing it cost more than the tool. Here are the three ways to pay.
Ask what AI automation costs and you will get a price for software. The software is the smallest line. What you are really choosing is who does the building: you, a new hire or someone else's team.
Those are the three ways to pay for it, and each one hides its largest cost somewhere different.
Build it yourself
Workflow tools are cheap to start. Zapier lists its Professional plan from $19.99 a month and Team from $69 a month. The bill is set by how many tasks your workflows run, so it grows as the work does.
The larger cost is the builder. U.S. private employers paid an average of $46.89 per hour worked in June 2026. Every 10 hours a month that someone spends building and fixing workflows is $469 of paid time on top of the tool.
If the builder is you, the price is the evenings. That is a fair trade for some owners, especially those who like the work. It is worth being clear with yourself that it is a trade.
Hire for the work
Recruiting one non-executive employee costs $5,475 on average, according to SHRM. Once hired, one full-time seat costs about $97,531 a year in pay and benefits at the BLS average.
A hire makes sense when the work needs a person: a phone, a walk-in, a judgment call. It is an expensive way to get quotes sent and invoices chased. See the full math on a hire.
Have it done for you
Xaedros is $499 a month, month to month, with setup included. Our team maps how the company runs and builds the setup, and a Director with a standing team of AI agents runs the work from there.
That is $5,988 a year, about what recruiting one employee costs before any salary is paid.
| Way to pay | Software | The cost people miss |
|---|---|---|
| Build it yourself | From $19.99 a month | Builder time at $46.89 an hour, every month |
| Hire for the work | None | $5,475 to recruit, then about $97,531 a year |
| Done for you | $499 a month | None for setup. It is included |
What a year of each one looks like
Put the three on the same basis, one year, using the figures above.
| Route | One year | How it is worked out |
|---|---|---|
| Build it yourself | About $5,867 | $19.99 x 12 for the tool, plus 10 hours a month of builder time at $46.89 |
| Hire for the work | About $103,006 | $5,475 to recruit plus $97,531 in pay and benefits |
| Done for you | $5,988 | $499 x 12, setup included |
The first and third rows are almost the same number. Ten hours a month of your own building costs about what it costs to have the whole thing built and run for you. The difference is who spends the ten hours.
If you would spend fewer than ten hours a month on it, building it yourself is cheaper. If you would spend more, it is not.
Three questions that pick the route
- Do you like building? If working in a builder is how you relax, build it. Many owners do, and they end up with exactly what they want.
- Does the work need a person? Phones, walk-ins and judgment calls do. Hire for those.
- How soon do you need it running? A build takes as long as your spare evenings allow. A hire takes as long as recruiting does. Xaedros is running within 24 hours of the call for most companies.
The cost nobody budgets is the project that stalls
Gartner predicts that more than 40% of agentic AI projects will be canceled by the end of 2027 because of escalating costs, unclear business value or inadequate risk controls. It also warns that bolting agents onto legacy systems is technically complex and often costly, and that rebuilding the workflow from the ground up is usually the better path.
A canceled project still cost the months it ran. For a small company that usually looks like a half-built set of automations that one person understood, and that person is now busy with something else.
How to price your own
You can do this on one page.
- List the work you want off your plate, task by task.
- Next to each, write the hours a week it takes now. Multiply by what that hour costs you.
- For the build-it-yourself route, add the hours to build and a few hours every month to maintain.
- Compare each route's yearly total against the hours it gives back.
At Tidy Up Services, the admin that software took over had been 29 hours a week. At the national average of $46.89 an hour, 29 hours a week is about $70,700 a year of paid time. Your number will be different. The method is the same.
